TL;DR
- A fast-growing European wellness brand needed to move off WooCommerce to reduce developer dependency and modernise its subscription experience.
- Swanky delivered a full migration to Shopify in just one month, with no disruption to live trading.
- The storefront remained completely familiar to customers throughout – continuity was maintained while the platform was significantly upgraded underneath.
- Recharge was implemented to transform the subscription experience, including a bespoke widget and custom gifting feature.
- Within nine days of launch, the store generated over a 651% uplift in gross sales.
- The internal team can now manage the store independently, move faster on trading decisions and scale with confidence.
A fast-growing wellness brand, specialising in premium ingestible beauty products, approached Swanky looking to replatform ahead of its next phase of growth. Over a one-month timeframe we worked to migrate the brand’s storefront from WooCommerce to Shopify, while simultaneously transforming its subscription experience through Recharge.
In this case study we’ll share the approach we took, how we preserved a seamless customer experience throughout the migration, and the final results of our engagement. In particular, we’ll look at how we drove a 651% uplift in gross sales within just nine days of launch.
Why change was needed
The brand’s move to Shopify was driven by increasing operational friction across the business.
Its WooCommerce setup was still functional, but it was becoming harder to manage efficiently. Routine updates, content changes and subscription adjustments often required developer support, which slowed down execution and created unnecessary bottlenecks in day-to-day trading.
As the business scaled, this dependency became more noticeable. The internal team needed to move faster, test ideas more easily, and take more control over the store without relying on technical resources for every change.
Subscription management was another key limitation. The existing setup lacked flexibility and made it difficult to evolve the customer experience in a meaningful way.
Project goals
The goal was to migrate the brand from WooCommerce to Shopify within a one-month timeframe, while maintaining a consistent and familiar customer experience throughout the transition.
Shopify was chosen for its ease of use, flexibility and ability to scale – giving the internal team the autonomy to make changes quickly without relying on developer support. Its ecosystem of native tools and integrations, including best-in-class subscription management through Recharge, made it the most practical and future-proof platform for the brand’s needs.
Modernising subscriptions was another focus, moving to a more flexible setup that could better support repeat purchase behaviour and future optimisation.
Just as important was ensuring the transition felt seamless for customers. Although the underlying platform was changing, the storefront needed to remain recognisable and intuitive from day one.
Alongside these objectives, the project needed to be delivered under a strict timeline, with no disruption to live trading and no compromise on stability or experience.
How Swanky delivered
A structured, fast-paced migration
With a tight timeline and multiple moving parts, the success of the project came down to execution.
Swanky used a proven migration methodology to maintain control across every stage of the build. The focus was on moving quickly, while ensuring accuracy, stability and continuity throughout.
Working closely with partners including LitExtension and Recharge, we coordinated the full migration process, including:
- customer, order, and subscription data migration;
- subscription token migration setup and configuration; and
- full pre-launch validation to ensure a stable cutover.
Despite the complexity of the setup, the migration was delivered smoothly within the one-month window.
Subscription transformation with Recharge
Subscriptions are a core part of the brand’s business model, but the previous setup lacked flexibility and was limiting the experience for both customers and internal teams.
Swanky implemented Recharge to provide a more scalable and intuitive subscription foundation. We talk more about benefits like these in our article on why subscription brands choose to migrate to Shopify and Recharge.
This included:
- migration of existing subscriber data;
- full Recharge configuration aligned to the brand’s operating model; and
- a bespoke subscription widget tailored specifically to the brand.
A key enhancement was a custom gifting feature, allowing customers to include free gifts with their subscription. While simple on the surface, it added a meaningful layer to the overall customer experience and helped elevate the subscription offering.
Maintaining familiarity while improving performance
One of the most important aspects of the project was preserving the existing customer experience.
The brand did not want a redesign – the priority was continuity. However, the underlying platform still needed to be improved in terms of performance, structure and flexibility.
Using our proprietary development framework, the ‘Swanky Theme’, as the foundation, the team closely replicated the existing WooCommerce storefront while making targeted improvements behind the scenes.
This approach allowed Swanky to:
- maintain a familiar experience for returning customers;
- improve site structure and performance; and
- increase flexibility for future changes and optimisation.
The result was a storefront that feels the same to customers, but is significantly more capable for the business.
Built for international growth
As a German-first brand, localisation was a core requirement from the outset. We ensured the store was fully translatable and structured in a way that supports future expansion into new markets.
This created a foundation that not only supports the brand’s current audience, but also its long-term international growth plans.
A scalable ecommerce stack
Alongside Shopify, Swanky implemented a flexible and integrated tech stack designed to support ongoing growth:
- Recharge for flexible subscription management.
- Klaviyo for email and SMS, allowing the brand to connect with customers seamlessly across channels.
- Zendesk for AI-powered customer support.
- Shopify Search & Discovery for improving the on-site experience with intuitive search and navigation functionality.
- Chatarmin for conversational WhatsApp marketing.
Each tool was selected and integrated to ensure the platform remains easy to manage while supporting future scalability.
Results
From the moment of launch, the brand saw a clear shift in how the store is managed internally. Tasks that previously required developer input – installing apps, updating pages, publishing content – can now be handled directly by the team. This has reduced operational friction and made it easier to move quickly on trading decisions, campaigns and content updates.
From a commercial perspective, the early signs are strong. Within just nine days of launch, the new Shopify store saw a 651% uplift in gross sales – with total sales over that period up 2,600%.
From a customer perspective, the transition was seamless. The storefront remained familiar, ensuring continuity while the underlying system was significantly upgraded.
Overall, the biggest change has been operational. The platform now supports the team rather than slowing them down – and the numbers in those first nine days reflect a store that launched with real momentum.
The client perspective
Reflecting on collaborating with the Swanky team on this project, the brand’s Head of Product and Engineering commented:
“The team was genuinely invested in our success, and it showed. When we came with mid-project requests, the team was flexible, solution-oriented, and supportive throughout. Their energy, flexibility, knowledge and genuine support made a real difference. If we need external support down the line, we’d definitely reach out to Swanky again.”
What’s next
With Shopify in place, the brand now has a more flexible foundation to support its next phase of growth.
This includes opportunities in international expansion, ongoing optimisation of the subscription experience, and continued improvements to the ecommerce journey.
